How to integrate Linear with Slack, GitHub, and Intercom
Most teams use Linear as a faster Jira. They miss the part where it became the substrate AI agents ship code through.

Most engineering teams adopt Linear because Jira is slow and they want their developers to actually use the tracker. They migrate, set up a few cycles, hook up GitHub, and call it a day. Two quarters later the leadership team is still asking why the roadmap doesn't match reality and why customer requests vanish into a void between support and product.
The reason is simple. Linear is shipped as a tracker, but the value mid-market teams pay for sits in the operations layer around it. The cycle reports nobody writes. The bug routing nobody owns. The agent delegation that exists in the docs but never gets configured.
This piece covers what we actually build for product orgs running 20 to 200 engineers on Linear. The plays, the integrations, and the failure modes we see most often.
The Operations Gap Most Linear Customers Have
Teams come to Linear expecting it to fix their product operations. What they get is a much better tracker and the same operational debt. The symptoms are recognisable across most mid-market shops.
- Customer requests sit in Intercom or Zendesk with no path into the product roadmap. Support and engineering argue about what was promised.
- Sentry fires alerts into a Slack channel nobody owns. By the time someone opens a Linear issue, the on-call rotation has changed and context is lost.
- Cycle reviews happen, but the weekly summary to the CEO is still written by hand on a Friday afternoon by the engineering manager.
- Agent integrations (Cursor, Codex, Devin) are technically connected, but no one has defined which issue types they take, who reviews their PRs, or how their work gets attributed.
- Roadmap initiatives in Linear and the OKR doc in Notion drift apart within six weeks. Leadership starts trusting neither.
None of these are Linear problems. They are integration and process problems. Linear gives you the data model and a clean API. The rest is automation work.
Automation Plays We Build with Linear
Four plays cover most of the value for mid-market product orgs. We build them in this order because each one creates the data structure the next one needs.
1. Customer Requests as Weighted Linear Issues
Trigger: a support agent in Intercom or Zendesk tags a conversation as a feature request or bug, or a customer success manager flags a Slack message in a shared channel.
Workflow: an n8n flow pulls the conversation thread, the customer record (including ARR and contract tier from Stripe or the CRM), and any prior related issues. It creates a Linear Customer Request, attaches the conversation as context, weights it by revenue impact and customer health, and assigns it to the right product triage team based on the product area mentioned.
Outcome: product gets one prioritised queue of requests instead of three Slack channels and a shared inbox. Support knows when their request has been picked up. The weekly product triage meeting actually has data to work with.
2. Incident Routing from Sentry and PagerDuty
Trigger: a Sentry error crosses a threshold (frequency, affected users, or new exception type), or a PagerDuty incident gets acknowledged.
Workflow: the automation reads the service name and stack trace, looks up the owning team in a CODEOWNERS-style mapping, creates a Linear issue with severity label and parent project, and posts the issue link to the right Slack channel with the on-call engineer mentioned. Sentry's Seer agent can be wired in as a contributor that suggests root cause and tags the issue before a human looks.
Outcome: on-call stops being a stacktrace-paste exercise. Every production incident has a Linear issue, an owner, and a paper trail from first alert to deploy.
3. AI Agent Delegation with Guardrails
Trigger: an issue is labelled agent-ready and meets a set of conditions (size estimate under 3, no security label, no migration label, has acceptance criteria filled in).
Workflow: the automation assigns the issue to a Cursor, Codex, or Devin agent as contributor while keeping the human assignee primary. When the agent opens a PR, GitHub posts the link back to Linear and a code-ownership rule assigns the right human reviewer. If review takes longer than 24 hours, the issue gets flagged on the engineering manager's dashboard.
Outcome: agents take real work off the backlog without becoming a governance nightmare. Every change is attributable, reviewable, and rollback-able. Engineering managers see agent throughput as a separate line item on cycle reports.
4. Cycle Reports That Write Themselves
Trigger: cron, fired on the last day of every Linear cycle.
Workflow: a script reads the Linear GraphQL API for completed issues, in-progress carry-over, cycle scope changes, and per-team velocity. It groups by initiative and project, then drafts a Slack post and a Notion or Slab doc that summarises what shipped, what slipped, and why. An LLM call rewrites it in the engineering manager's voice. The manager spends 10 minutes editing instead of 90 minutes writing.
Outcome: leadership gets a reliable, structured cycle report on the same day every two weeks. The CEO stops asking what shipped because the answer is already in their inbox.
How Linear Should Integrate With Your Stack
Linear sits in the middle of the engineering ops graph. The integrations that matter are the ones that flow data in both directions, not the ones that fire one-way webhooks.
- GitHub or GitLab. Two-way sync on PR status, branch naming, and commit references. Linear issues update when PRs merge, branches get named off the issue ID automatically.
- Slack. Linear's native integration handles notifications. Custom flows handle the inbound: thread reactions create issues, channel triage rules route them by area.
- Intercom and Zendesk. Customer requests piped in via the native integration, enriched with CRM data so revenue impact is on the issue, not buried in a separate dashboard.
- Sentry, Datadog, PagerDuty. Alerts in, issue links out. The Linear issue becomes the postmortem anchor for every incident.
- Notion, Slab, or Coda. Initiatives sync out so non-engineering stakeholders can read roadmap status without needing a Linear seat.
- Agents (Cursor, Codex, Devin, Factory, custom). Connected as workspace members with scoped permissions and a defined intake protocol, not just enabled and forgotten.
What ROI Actually Looks Like
Numbers here are indicative, not promised. They vary with team size, codebase complexity, and how disciplined the operations baseline was before automation.
- Engineering manager admin time typically lands between 4 and 8 hours per week reclaimed once cycle reporting and PR routing are automated.
- Customer request time-to-acknowledgement usually drops from 3 to 10 business days down to under 24 hours. Time-to-decision on the same requests typically improves by 40 to 60 percent.
- Agent throughput at mid-market scale tends to settle between 15 and 30 percent of all small issues (size 1 to 3) once a delegation policy is running. Linear's own data points cite teams seeing 28 percent of issues authored by agents at the top end.
- Incident time-to-attribution (the gap between alert and a Linear issue with a named owner) drops from hours to single-digit minutes. That alone changes how leadership thinks about reliability.
The cost side is one-time integration work plus a small monthly bill for the orchestration layer. The headcount unlock is what justifies the build. One mid-market product org we worked with avoided hiring a second engineering chief of staff because the cycle reports, agent routing, and request triage were all running on Linear automations.
Where Teams Go Wrong
Most Linear builds we get called in to fix share the same failure modes. Worth naming so you can spot them in your own setup.
- Treating Linear like a faster Jira. Importing every old workflow, every label, every status. The whole point of Linear is that the defaults are good. Use them.
- Connecting agents without a delegation policy. Enabling Cursor or Devin on the workspace and hoping engineers will figure out when to use them. Without a written intake rule (size, label, acceptance criteria) agents either sit unused or open PRs nobody wants to review.
- Skipping customer request weighting. Pulling Intercom requests into Linear with no ARR or contract context. Product ends up triaging by loudest customer instead of biggest impact.
- No initiative-to-cycle traceability. Initiatives in Linear are not linked to the actual issues that ship them, so leadership keeps asking for status updates the system already has.
- Treating cycle reports as a manager problem. The cycle report is leadership infrastructure. If it depends on someone remembering to write it on Friday, it will fail in the first busy week.
